Where AI pays back first

Choosing the wrong first AI project is the costliest mistake a small business can make. It costs money, and it teaches the team that AI is a distraction. A simple scoring method avoids both.
For each process you are considering, score three things.
Volume. How many times does it happen in a week? A task done 40 times a week gives an AI project far more to work with than one done twice a month.
Delay cost. What does a delay cost you? Think about lost enquiries, late invoices and hours of staff time. Be concrete. “Enquiries waiting a day” is a cost you can estimate.
Repeatability. How similar is each case? Repeated work with clear rules is the easiest to automate. Work that needs judgment on every case is harder, and it is better as a second project.
An illustration, with invented figures. Suppose a small firm receives 40 enquiries a week, and each one waits a day for a reply. If one in ten enquiries becomes a sale, a day’s delay on those leads could cost the firm more than the cost of a simple reply workflow. Your own numbers will differ. The method stays the same.
Three rules for the first project:
- Pick the process that scores highest on delay cost and repeatability.
- Make sure someone owns the process, so the result gets used.
- Agree the measure of success before you build. For example, “every enquiry gets a first reply within one hour”.
Write these down and sign them off before the pilot starts. If the pilot doesn’t hit the measure, you have learned something useful for the cost of one small project.
